The Enduring Power of The Leadership Challenge

For more than four decades, James M. Kouzes and Barry Z. Posner have shaped the way leaders understand themselves, mobilise others, and create meaningful change. Their acclaimed body of work, The Leadership Challenge, remains one of the most widely respected and empirically grounded leadership frameworks in the world. It’s a model I return to again and again in my coaching practice—not simply because it is elegant and memorable, but because it is profoundly human.

At its core, Kouzes and Posner’s research revealed something beautifully simple: leadership is not reserved for the few. It is a set of observable, learnable behaviours. Through more than one million data points collected via their Leadership Practices Inventory (LPI), they identified five practices that consistently characterise exemplary leadership.

These practices offer leaders a compass—reliable, practical, and deeply grounded in evidence.

The Five Practices of Exemplary Leadership®

           1. Model the Way

Kouzes and Posner emphasise that credibility is the foundation of leadership. Leaders go first—clarifying their values, aligning words with actions, and setting the example through consistent behaviour. In practice, this means leaders who live their principles invite others to follow with greater trust and confidence.

           2. Inspire a Shared Vision

Leaders imagine a better future and bring others into that vision. This is not about dictating direction; it’s about creating a sense of shared possibility. Kouzes and Posner highlight that people follow leaders who speak to their hopes, aspirations, and sense of meaning.

           3. Challenge the Process

Meaningful progress requires experimentation, curiosity, and courage. Leaders who challenge the status quo create conditions for innovation. Kouzes and Posner remind us that risk-taking and learning from mistakes are not signs of weakness—they are essential features of growth.

           4. Enable Others to Act

Leadership is a team sport. This practice focuses on strengthening relationships, fostering collaboration, and building environments where people feel trusted and empowered. Kouzes and Posner show that when people feel psychologically safe and supported, they contribute more meaningfully to collective success.

           5. Encourage the Heart

Sustainable performance arises when people feel recognised, valued, and connected to something that matters. This practice honours the emotional dimension of leadership—celebrating contributions, acknowledging progress, and cultivating a sense of community.

           Why Their Work Still Matters

Kouzes and Posner’s Five Practices remain as relevant today as when the research began. In a world of complexity, change, and competing pressures, leaders are increasingly expected to be strategically sharp while remaining deeply human. Their model offers a bridge: evidence-based behaviours that bring clarity, intention, and compassion into the everyday reality of leadership.

Working with founders, senior leaders, and managers across sectors, I often see these practices emerge naturally during coaching. Leaders rediscover their own values. They reconnect with their purpose. They build stronger relationships. They find the courage to navigate uncertainty and invite others into the journey with them.

The model gives language to something leaders instinctively sense: that people step forward when leadership is authentic, relational, and values-led.

           A Framework That Invites Reflection

One of the reasons I hold Kouzes & Posner’s work in such high regard is that it is not merely a set of competencies—it is a mirror. It invites leaders to pause, look inward, and ask:

What kind of leadership am I modelling?

Where is my vision pulling me?

How am I creating space for others to thrive?

Where might courage ask more from me?

How am I nurturing belonging and appreciation?

These questions open the door to meaningful development work.

           Looking Ahead

In my ongoing exploration of leadership frameworks—both established and emerging—Kouzes and Posner continue to be a steady anchor. Their research supports leaders in becoming more intentional, more courageous, and more connected. And it forms part of the foundation for the new synthesis I’m developing as I craft my own leadership model for the coming years.

Their contribution deserves celebration. And more importantly, it deserves continued conversation—within organisations, within coaching relationships, and within leaders who want to make a difference.

How to lead holistically with a bit of blue mind thinking

Know how Blue Mind thinking can enhance holistic leadership. Learn to lead with clarity, calm, and balance for better focus and creative decision-making.

I was pondering how holistic leadership and "Blue Mind" thinking could be combined - as they are pretty closely related concepts, each complementing the other in fostering a comprehensive, mindful, and balanced approach to leadership and life.

"Blue Mind" is a term popularised by marine biologist Wallace J. Nichols, referring to the mildly meditative, relaxed state of mind we experience when near, in, on, or under water. It's about the emotional, psychological, and physical benefits we derive from water environments.

Here's how holistic leadership connects with "Blue Mind" thinking:

Stress Reduction and Mindfulness: Both holistic leadership and Blue Mind emphasize reducing stress and enhancing mindfulness. Being around water, as suggested by Blue Mind, can be a powerful tool for leaders to achieve a calm, reflective state, enhancing decision-making and creativity.

Well-Being and Balance: Holistic leadership focuses on the overall well-being and balance of the leader and their team. Blue Mind complements this by highlighting the therapeutic benefits of water environments, which can improve mental health and emotional well-being.

Environmental Connection and Stewardship: Holistic leaders often value a strong connection with nature and environmental stewardship. Blue Mind thinking deepens this connection, specifically focusing on the importance of water bodies, their use and conservation.

Restorative Environments: Blue Mind underscores the restorative power of water environments. Holistic leaders can incorporate this understanding by creating workspaces with elements of nature, even just including water features, or encouraging activities like walks near water to rejuvenate, reset and inspire.

Work-Life Balance: Both concepts advocate for a healthy work-life balance. Engaging with water-based activities (like swimming, sailing , or just being near water) can be a part of maintaining this balance, offering leaders and their teams a way to disconnect, relax, and recharge.

Emotional Intelligence and Empathy: Holistic leadership values emotional intelligence and empathy, and Blue Mind thinking can enhance these qualities. Being around water can heighten emotional awareness and foster a deeper connection with oneself and others - this was certainly the case with the coastal outdoors coaching sessions I ran last summer.

Innovative Thinking and Inspiration: The serene and expansive nature of water environments can stimulate innovative thinking and inspire new ideas, aligning well with the forward-thinking and comprehensive approach of holistic leadership.

So, in summary, holistic leadership and Blue Mind thinking are pretty synergistic, with Blue Mind's focus on the benefits of water environments enriching the broader, more comprehensive approach of holistic leadership, particularly in areas of well-being, environmental stewardship, and balanced living.

If you are interested in how you can lead holistically and/or bring a bit of blue mind thinking to your world I'd love to hear about it.

Embracing Holistic Business Coaching

ow holistic business coaching helps leaders align purpose, strategy, and wellbeing. Build balance, confidence, and clarity in how you lead and grow.

Dear Seekers of Growth and Fulfilment

In the dynamic world of business, where strategies evolve and markets shift, there exists a unique approach that transcends the confines of traditional coaching. It's called holistic business coaching, and it's not just about the numbers and the bottom line. It's about nurturing the entirety of a business and the individuals behind it.

The Heart of Holistic Business Coaching

At its essence, holistic business coaching recognises that a thriving business is more than just a sum of its parts. It's a living, breathing entity with its own unique rhythm and spirit. It understands that success isn't just about profit margins and market share, but also about purpose, balance, and the well-being of those steering the ship.

In this paradigm, the coach partners with you beyond the strategies and tactics, recognising the internal and external nature of things, of how you are showing up. It's about fostering an environment where every facet of the business and your life as founder is explored to enable you and the business to flourish harmoniously.

           Embracing the Whole

One of the key distinctions of holistic business coaching is its inclusive nature. It doesn't compartmentalise personal development and professional success as separate entities. Instead, it acknowledges that the two are intimately intertwined.

A holistic coach understands that a leader's confidence, well-being, and personal fulfilment directly impact their ability to lead effectively. By delving into areas like mindset, emotional intelligence, and work-life integration, holistic coaching fosters a foundation for sustainable success.

Nurturing a Culture of Trust and Collaboration

In the realm of holistic coaching, the coach steps into the role of a facilitator, creating a safe space for open dialogue and exploration. It's about fostering a culture of trust, where leaders and their teams feel empowered to express themselves authentically.

Through collaborative exercises and reflective practices, holistic coaching helps uncover hidden strengths, untapped potential, and innovative solutions. It encourages a real sense of ownership and a balanced vision for the future.

           Aligning Purpose with Profit

While profitability is undoubtedly important, holistic business coaching also emphasizes the significance of purpose-driven endeavours. It asks the profound questions: What is the higher purpose that drives the business? How does it contribute to the greater good of society?

This approach empowers leaders to align their business strategies with their core values, creating a sense of fulfilment that goes beyond financial success. It's about leaving a positive and enduring impact on the world.

           Embracing Change as a Constant

In the ever-evolving landscape of business, adaptability is key. Holistic coaching embraces change as an inherent part of growth. It equips leaders with the tools and mindset to navigate uncertainties and challenges with resilience and creativity.

By fostering a growth-oriented mindset, leaders are better prepared to pivot, innovate, and seize new opportunities as they arise.

           In Closing: Embrace the Journey

Holistic business coaching is an invitation to embark on a transformative journey, one that honours the totality of a business and the individuals within it. It's about nurturing a thriving ecosystem where purpose, profitability, and personal fulfilment coexist in beautiful harmony.

As a certified coach, it's my privilege to partner with you on this path, to witness you discover more balance, fulfilment and success. Together, let's nurture growth in its fullest, most radiant form.

          With warmth and anticipation,

Amid busy work and life demands, discover why self-reflection matters. Learn how taking time for yourself can boost clarity, confidence, and personal growth.

You're good & busy, how often do you really take time to think about you?

In my work as a coach for founders and executives I am struck by how consistently and wonderfully my clients are in service to others, to their org, to their family and to their community.

This week a client presented with both a career event and a life event coming up around the same time later in the year. The theme he wanted to explore was around planning and comms, what emerged brought a tear to my eye.

Inspired by Nancy Kline's wonderful Time to Think book I asked my client:

"what else do you want to say about what you are thinking and feeling about this theme?"

... my client shared some feelings of uncertainty, overwhelm and anxiety.

I asked the very same question again, my client paused... for some time... he was now really thinking... he said that he had been brought up to be strong, and that he wasn't feeling strong.

I asked the question... again... he took a moment and simply said:

"it feels so good to be thinking about me right now, to be listened to, to feel like I really matter here". Wow.

We briefly explored the idea of reaching out to someone outside of work and family to really talk with, to be listened to, to be given the time and the attention, to matter. I could see him deciding who that might be. All seemed good.

I then asked the very same question... again:

"what else do you want to say about what you are thinking and feeling about this theme?"

... he said he would like to figure out "how to feel more calm with what's coming up." I asked "what are the assumptions you are making that get in the way for you here"

He paused, initially confused, then shared his deep assumptions and strongly held beliefs around being strong, just needing to do it, the need to lean in and not dwell or over think it - after all that's what had got him where he is right?

I said nothing... the space was there for him to think... he said "I need to admit what 's really going on here." Wow.

I asked if he would be happy to share that level of openness and vulnerability with the friend he had previously thought about. And here comes the tear jerker, he replied:

"I am not happy to show the vulnerability to myself."

Partnering with people who can move from a theme around planning and comms towards completely raw, naked, truths is why I coach. That's life right there. We all want to be listened to. We all want to feel like we matter.

If this resonates with you let's talk

Your Strength is not in your Head, it’s in your Heart

Walking with my wonderful friend Krish Surroy through the woods at the end of the summer I was talking about my latest plans about how to serve my coaching clients in the new year.

Having clocked up a few thousand hours coaching some amazing people, I was enthusing about the latest neuroscience based coaching book I had read, and the frameworks it offered, when my wise friend turned to me and said “blah, blah, blah”….

This kinda stopped me in my tracks, we turned to face each other – both noticing the silence, the woodland surroundings, the ground under our boots.

Krish placed his hand on my chest and gently pushed me of balance and I gently staggered backwards.

Then he quietly said “Matt, your strength is not in your head, it’s in your heart”.

My head is a busy place, it thinks it is the boss.

My heart is full of warmth and courage.

I have an endless bookshelf, full of the books I think I need to read to continue to be a great coach for my clients…

Maybe that’s not what my clients need from me?

So, perhaps I should open my heart further in my coaching for the coming year and shift to a focus on helping people discover a warm confidence?

A 'warm confidence' through the exploration of values, beliefs and the stories we tell ourselves; through the strengths, balance and choices we bring; by exposing the fears and saboteurs we all live with - including at times a restless mind in my case.

How does the idea of discovering a 'warm confidence' in your work and in your life resonate with you?

Feeling stuck is a normal part of growth. Discover how intuitive business coaching helps leaders navigate challenges and find new clarity and direction.

When you are working hard to get somewhere at some point you will find yourself 'stuck' and in need of a change… whether that is a change in course or a change in approach and being 'stuck' is a necessary step along the way; intuitive business coaching really helps you to navigate, helps you identify the best route and the best way to be… a couple of wonderful coaching clients described it brilliantly:

“Matthew's business experience coupled with his unique style of coaching really helped me to explore areas of my business in which I felt 'stuck'. His holistic approach and careful and thoughtful questioning encouraged me to consider options, possibilities and different ways to tackle these business challenges.” Helen Round, Helen Round Textiles

“Matthew has coached our small group of directors over a number of years, both 1:1 and as a team. His skill is to create the right environment to help us work things out for ourselves. He is a great listener, asks pertinent questions, and his insights are always spot-on.“ John Miller, Mark Product

Have you discovered or explored how business coaching will work for you?

If you are a founder or director and would like to talk about how some intuitive business coaching could work for you this year drop me a message sometime soon and we'll set up an introductory session together.

Balanced Horizon Canvas by Matthew Porter — a proven coaching tool to help you align personal and professional goals for lasting clarity and fulfillment.

This is a subtitle for your new post

I have been successfully coaching founders and directors for the last few years, using some of the best practice tools and approaches out there, and found that I needed a new approach to bring together some of the existing thinking in a novel, visual and effective way - so I created the Balanced Horizon Canvas.

When people aren’t getting the results they want in their professional or business lives they often turn to coaching to help them take more effective action toward their goals.

What do people want when they pay to be coached? They want to change something, achieve something different, feel different, work in a different way and ultimately to be authentically fulfilled.

This tool helps you create lasting, meaningful changes in your work by drawing on the personal resources and strengths you need to achieve your professional goals. It guides you through a holistic process of assessing your goals so you can be more effective in achieving the changes you want.

           Great for:

           · Leaders and managers of businesses and startups.

           · Anyone wanting to have work that has more purpose and impact.

           · Anyone stuck or plateaued in their professional growth.

When embarking upon business and professional coaching, clients and coaches alike often focus solely on the business strategies, the tactics and the commitment needed to achieve their professional goals. They don’t usually reflect on their wider, personal life goals and the personal resources and strengths they need to draw on in order to be successful in their professional life.

If you desire deep change and real personal development, it is important for you to bring your whole self to the conversation, to give voice and consideration to both your personal and professional aspirations. You need to be curious about the relationship between the two parts of your life.

This new tool was inspired by a model I developed working with clients using the Wheel of Life and the Vision Orbit strategic planning tools. By using this new model you’ll create what I call a 2-year Balanced Horizon Canvas, which visually plots 12 themes that cover your personal and professional lives, applying a measure to each, and then projecting each of them out along a 2-year timeline.

           Balanced Horizon Canvas

You will be working with a strategic 2-year horizon. The inner circle is for this current year, the middle circle year is +1, the outer circle year +2.

This tool will focus on the “what” and the “who” – what you want to get done and who you need to be to achieve your goals. There are 12 themes on your canvas, covering 6 personal themes and 6 professional themes.

If you would like to read more about how it works click through to download the PDF of the Balanced Horizon Canvas chapter from the new Activate Your Life II book.

           Case Study

I was working with a client on his strategic 2-year plan and we started to explore his strengths. We took a dive into a strengths focused character survey (available from VIA) and looked at the top five strengths that were currently driving his life. We then explored the top five strengths the client felt would be of greatest help to him while he was pursuing his goals. They were not the same top five strengths.

Through a deeper conversation we realized that the strengths the client was holding onto were those he applied in his personal life, and that to achieve his professional goals he would need to call upon a different set of strengths. By looking at both his personal and professional goals through this exercise the client was able to achieve a higher level of self-awareness in his life following this session.

Tips for using this tool with a client

You can start anywhere on the model and encourage your client to follow their intuition. You can substitute any of the life themes where the client feels there is something missing or important.

The model takes time to build, and you may find some of the themes take a whole session to develop. This model, once complete, will act as a lasting touchstone and reference point for the client and form the basis of many coaching conversations to follow.

           What next?

Courage to have 'business confidence', so do you run your business like you live your life?

How true business confidence starts with courage and self-awareness. Learn to align how you live with how you lead for authentic success.

This is a subtitle for your new post

The courage to have business confidence - when I am sailing I am often sailing into new and changing conditions, on a boat with a lot of moving parts, sometimes with crew, sometimes solo, often in the dark.

I am unable to predict what the weather will actually do, I don’t know what is going to break or fail, I never know what surprises will conspire to catch me out or challenge me. And yet I always cast off with a sense of freedom, satisfaction, anticipation and confidence.

With courage in my heart I know deep down that I will tackle with all my ability anything that arises, in short I am confident in myself despite all the unknowns.

At times whilst running start-up and scale-up businesses or during my brief corporate career I have not found the same courage to be confident in business.

Even though sailing is actually far more dangerous.

In business I have been caught up listening to my inner critic, tangled in the details of sums that don’t seem to add up, grappling with strategies that don’t deliver and at a loss with teams that are somehow just not finding their groove.

I have at times let all the unknowns dissuade me from taking the actions I could or should. I always had lots of logical reasons, external reasons, and it was never about my own courage to be confident.

Now with the benefit of years of practice as a professional certified coach, and a few more miles under the keel, it seems so clear that it was nearly always about my own courage to be confident in myself, in my business, in my career and in my teams.

Without the courage in my heart, I doubted at some level my own ability to overcome the unknowns and did not step forward with confidence, satisfaction or joy as often as I could have done.

This reflection on the difference between my confidence on the water and my confidence at work has taught me that confidence is not innate and transferable, nor is it a by product of success.

Confidence then is contextual and can be created with the ability to recognise and overcome our inner critic, to have the courage to have the confidence to design what we wish and to act - in different settings.

Let’s talk about having the courage to have the same confidence in your business as you have in the rest of your life.

Make the most of the season by following these simple guidelines

Refresh your mindset this season with simple, practical coaching tips. Stay balanced, focused, and motivated as you move toward your personal and professional goals.

The new season is a great reason to make and keep resolutions. Whether it’s eating well or cleaning out the garage, here are some tips for making and keeping resolutions.

    Make a list

Lists are great ways to stay on track. Write down some big things you want to accomplish and some smaller things, too.

    Check the list regularly

Don’t forget to check in and see how you’re doing. Just because you don’t achieve the big goals right away doesn’t mean you’re not making progress.

    Reward yourself

When you succeed in achieving a goal, be it a big one or a small one, make sure to pat yourself on the back.

    Think positively

Positive thinking is a major factor in success. So instead of mulling over things that didn’t go quite right, remind yourself of things that did.
